AI for environments where being wrong is expensive

Most organisations do not have an AI capability problem. They have an accountability problem. We help regulated and safety-critical organisations move AI out of pilot and into production, with oversight and evidence designed in from the first line of architecture.

Why AI stalls after the pilot

In most organisations we meet, the proof of concept worked. The model was accurate enough, the demo impressed people and then nothing happened for nine months.

The reason is almost never model quality. It is that nobody can answer a simple question: when this system is wrong, who is accountable, and how would we show an auditor what happened?

In a marketing team that question is awkward. In transport, policing, healthcare or critical infrastructure it is disqualifying. So the pilot stays a pilot, the budget quietly moves and the organisation concludes that AI is not ready, when what was actually missing was an oversight design.

That is the gap we work in. We are not the right firm if you want a chatbot on a website. We are the right firm if the output has to survive contact with a regulator, an auditor or an incident review.

How we work

Engagements are structured so that value arrives before the whole programme completes. Each stage produces something usable on its own.

// 01

Readiness

Where AI would genuinely help, where it would create risk you cannot carry and what your data and estate can actually support today.

// 02

Architecture

Model selection, data boundaries, identity, logging and the oversight design. Security and evidence decided here, not retrofitted later.

// 03

Build

Delivery of the working system, or technical leadership of your team or supplier delivering it. We have shipped our own products this way.

// 04

Assurance

Controls, audit trail and the documentation that lets the system stand up to review once it is live and carrying real decisions.

What makes this different

We build, not just advise

Three AI products designed, built and deployed by us are live today. The architectural positions we recommend are ones we run in production ourselves, with the operational consequences that implies.

Regulated by background

We came to AI from transport, policing, public sector and critical infrastructure, applying IEC 62443, NCSC CAF and GDPR. We understand what an assurance conversation sounds like.

Human oversight as architecture

No AI output becomes a record or a decision until a named person approves it, and the approval is logged. This is a structural property of the systems we design, not a configurable setting.

Vendor agnostic by principle

We are not a reseller and hold no vendor quota. Model, cloud and platform choices are made on accuracy, cost, data residency and assurance, and we will tell you when the answer is not to use AI at all.

Proof, not slideware

The clearest evidence of how we approach AI is what we have already shipped. Each of these is a live product solving a real operational problem.

  • ASAA orchestrates multiple AI models to produce security-annotated high level designs from a plain language brief.
  • Dispatch Layer reads a shared mailbox, triages every message, creates structured tickets and routes them, on single-tenant infrastructure with an append-only audit log.
  • Aqyron tracks compliance evidence and renewals, surfaces AI findings and holds every one of them for human approval before it becomes a record.

You can see all three on the AI products section of our homepage.

Common questions

Do you only advise on AI, or do you build it as well?

Both. We run advisory engagements, and we have designed, built and deployed three live AI products of our own. The advice we give is the same advice we follow in our own production systems, which keeps it honest.

Why does AI adoption stall in regulated organisations?

Usually because nobody can answer who is accountable when the model is wrong. Pilots work, then stop at exactly the point where output would become a record, a decision or evidence. The blocker is rarely model quality. It is the absence of an oversight and audit design that a regulator or auditor would accept.

Do we have to move our data to adopt AI?

No. We favour patterns where documents and records stay inside your existing tenant and only references and metadata sit in the application. Aqyron authenticates through Microsoft Entra ID and reaches SharePoint with on-behalf-of access, so files never leave the customer's Microsoft 365 environment.

Which AI models and vendors do you work with?

We are vendor agnostic by principle and apply that to model choice as well as infrastructure. Our own products orchestrate more than one frontier model where that produces a better result. Model selection is an architectural decision tied to accuracy, cost, data residency and assurance, not a fixed preference.

What does human in the loop actually mean in practice?

It means no AI output becomes a record, a decision or evidence until a named person has approved it, and that the approval is logged against them. We treat this as an architectural property rather than a setting that can be switched off, because in audited environments the audit trail is the product.

Stuck between pilot and production?

If you have an AI proof of concept that nobody will sign off, that is usually a design problem rather than a technology one. We are happy to talk it through before anyone commits to anything.
